Mastering Agency Growth: The Power of Execution

Most agencies don't have an idea problem. They have an execution problem.

Your agency probably already knows plenty of ways to grow; cross-sell existing clients, improve retention, ask for referrals, build centers of influence, specialize, prospect consistently, hire producers, launch new campaigns, or invest in technology.

The problem is that when everything becomes a priority, nothing gets the focus required to produce a result.

In this episode of the Agent Leader Podcast, Brent Kelly continues the four-discipline series: Clarify, Align, Execute, and Optimize, with a focus on the discipline that turns strategy into results: execution.

Brent breaks down the Sitkins Ultimate Growth Strategy: Round Out, Retain, and Replicate your best client relationships.

Key Ideas From This Episode

1. More Ideas Don't Automatically Create More Growth

Agencies rarely lack ideas. What they often lack is the focus and consistency required to turn the right ideas into results.

When new initiatives continually compete for attention, execution suffers. Elite agencies go deeper on the vital few priorities instead of constantly chasing the trivial many.

2. Round Out Your Best Clients

Many agencies have "part-time clients", relationships where they handle only a portion of the client's total insurance or financial needs.

Rounding out your best relationships means identifying gaps and creating greater value across the relationship. The result can be deeper client relationships, greater protection for the client, and increased revenue per relationship.

Ask your team:

  • Which of our best clients are still only part-time clients?

  • What areas of their risk or business don't we fully understand?

  • What conversation have we failed to initiate?

3. Retain and Deepen Your Best Relationships

Retention shouldn't simply be a number reviewed at the end of the year. It is created through the behaviors that happen throughout the client relationship.

Brent explains the difference between simply renewing an account and creating a true continuation, a proactive process that includes communication, strategic conversations, documenting value, and creating a clear plan for the future.

The goal isn't simply to keep the client for another year. The goal is to make the relationship stronger every year.

4. Replicate Your Best Clients

Your best clients can provide a roadmap for where your agency should grow next.

Instead of accepting whatever opportunities appear, identify the characteristics of your strongest relationships. What industries are they in? What size are they? What problems do you solve particularly well? Why do they value the relationship? Where do similar organizations gather?

Then intentionally create more opportunities with organizations that look like your best clients.

5. Turn Strategy Into Behavior

Execution happens when strategy becomes observable, measurable, and repeatable.

6. Execution Requires Accountability

Execution requires more than enthusiasm. It requires defined behaviors, ownership, measurement, and a consistent cadence of accountability.

Leaders should measure not only lagging results like revenue and retention, but also the key actions that produce those results.

Your 90-Day Execution Challenge

Take this conversation into your next leadership meeting:

1. Identify your top 20% of client relationships.

Don't spend three months trying to create the perfect formula. Start with factors such as revenue, profitability, strategic fit, relationship strength, and future potential.

2. Select a manageable group of priority relationships for the next 90 days.

3. For each relationship, answer three questions:

  • How do we round out this relationship and create greater value?

  • What must we do to retain and deepen the relationship?

  • How can this relationship help us identify or access other ideal clients?

4. Define a few non-optional behaviors.

Make the actions specific enough that everyone knows exactly what is expected.

5. Establish an accountability cadence.

Review progress weekly, bi-weekly, or monthly, but keep it simple enough to maintain and specific enough that people can't hide behind vague updates.

Turn Good Ideas Into Consistent Execution

The goal isn't to give your agency another list of things to do.

It's to make the right strategy visible, repeatable, and normal.

Execution turns an idea into a habit, a habit into a standard, and a standard into a predictable result.

If your agency has plenty of good ideas but struggles to consistently execute what matters most, Sitkins can help.
